Three weeks out: freeze the theme and back it up
The first decision is a deadline for theme changes. From that day on you only fix bugs: no new sections, freshly installed apps or product page redesigns. Every change in the weeks before the campaign is a risk nobody has time to test properly, and a broken cart on Friday morning costs far more than an improvement pushed to December.
Before that date, duplicate your published theme from Online Store > Themes and download a copy of the file. That gives you a stable version you can roll back to in minutes if something breaks. Build everything you prepare for the campaign, such as banners, countdowns or deal collections, in an unpublished copy and check it on mobile and desktop.
Use this moment to review who has access to the admin. Deactivate staff accounts that are no longer used, give each person only the permissions they need and make sure external collaborators log in with their own account. If you hire seasonal staff for the campaign, Shopify lets you create, suspend or reactivate accounts in bulk with a CSV file.
- Set a theme freeze date and share it with the team
- Duplicate the published theme and download a copy
- Prepare campaign changes in an unpublished theme
- Review staff accounts, permissions and collaborators
Speed: apps, images and scripts before the traffic peak
During the campaign you get more traffic from ads and email, and much of it arrives on mobile. A slow store loses sales exactly when it has the most visitors, so spend the first week removing weight, not adding it.
Start with apps. Check which ones load code on the storefront and uninstall the ones you no longer use, because some leave scripts or snippets in the theme even when disabled. Then review your campaign banner images: upload them at the size they are actually displayed and avoid heavy videos at the top of the home page. Finally, review your marketing pixels and tags and remove duplicates.
At Editions Fall '26 Shopify announced that online store pages load faster because each page now receives only the CSS it needs. It is a platform improvement that does not replace cleaning up your theme: if an app or a third-party script blocks rendering, the problem is still there.
- Uninstall unused apps and look for leftover code in the theme
- Resize campaign images
- Avoid heavy videos above the fold
- Remove duplicate pixels and tags
Automatic discounts or codes, and how to combine them
Shopify offers automatic discounts, which apply on their own in the cart, and discount codes, which the customer enters at checkout. Every discount belongs to one of three classes: product, order or shipping. Discounts do not combine by default; you have to enable it in the Combinations section of each one, and they only stack if every discount involved allows it. When discounts cannot combine, Shopify applies the best discount or combination for the customer.
Mind the limits: you can have up to 25 active automatic discounts, including app-based ones, and a customer can use up to 5 product or order discount codes and 1 shipping code per order. Stacking several product discounts on the same line item requires Shopify Plus. Place test orders with the real campaign combinations before the 27th.
If you sell in Spain, be careful with the strikethrough price. According to the Spanish Ministry of Consumer Affairs, when a price reduction is advertised the previous price must be shown, and it must be the lowest price applied to that item in the preceding thirty days, under article 20 of the Spanish Retail Trade Act. If you sell to other EU countries, check the local rule in each one. Raising prices in early November to discount them later is exactly what the Spanish authorities have investigated in past campaigns.
- Decide which deals run as automatic discounts and which as codes
- Set the combinations on each discount
- Place test orders with the real combinations
- Check that the strikethrough price is the lowest of the last 30 days
Schedule the campaign with Rollouts from Shopify Editions Fall '26
The most useful Editions Fall '26 feature for this campaign is Rollouts, created from Markets > Rollouts in the admin. A rollout groups theme, checkout, catalog and discount changes and schedules them to start and end at a specific date and time, in your store's timezone. Each rollout allows only one theme change and one checkout and accounts change.
There are three types: launch, event and experiment. A launch applies changes permanently and cannot be reverted once it ends. An event has an end date, and when it arrives the changes roll back. For Black Friday an event makes sense: the campaign theme, discounts and prices go live on the day you choose and are removed automatically after Cyber Monday.
With discounts, the rollout activates or deactivates them, and a discount can only be part of one unended rollout at a time. With catalogs, Shopify says you can schedule price and listing changes per market and the action is reverted automatically when the promotion ends; only market catalogs you created can be added. Experiments, which split traffic between a control and a treatment version, require the Grow plan or higher.
- Create the rollout as an event, with start and end dates
- Add the campaign theme, discounts and catalogs
- Check the store timezone before scheduling
- Do not put the same discount in two open rollouts
Email and WhatsApp: Black Friday series and abandoned carts
At Editions Fall '26 Shopify introduced a ready-made Black Friday email series inside the Shopify Messaging app, where the store's email, SMS and WhatsApp messages are managed. You can preview, customize, approve and schedule it. Adapt it to your tone, check that links point to the right collections and schedule it before campaign week so you are not doing it in a rush.
You can also collect WhatsApp marketing consent during checkout and turn on automated WhatsApp messages when a customer abandons a search, a cart or the checkout. If you already have an abandoned cart email automation, make sure it does not overlap with WhatsApp and that customers do not receive two identical reminders.
Segment your audience. Last year's Black Friday buyers, people with products on their wishlist and recent subscribers do not need the same message. And do not forget the order confirmation email: during these days far more customers read it than read your campaigns.
- Preview and customize the Black Friday series
- Schedule sends ahead of time
- Enable WhatsApp consent at checkout
- Make sure email and WhatsApp do not duplicate reminders
Stock, shipping and returns before 27 November
Run an inventory count before the campaign so what the store shows matches what is in the warehouse. Shopify lets you count by location, scanning barcodes or entering quantities manually, and review changes before adjusting stock. Also decide which products can be sold when out of stock and which must stop selling at zero.
Publish on the site and at checkout the order cutoff date for delivery by a given day, especially if you want to capture Christmas shopping. Ask your carrier for their real lead times during those weeks instead of assuming they will be the usual ones. Among the Editions updates, Shopify added DHL Express labels for Spain, among other countries.
Review your returns policy before the orders arrive. The fall updates allow return and cancellation rules per market and longer return windows for specific products or collections, which helps if you want to extend returns on November purchases into January.
- Inventory count by location
- Out-of-stock selling policy per product
- Shipping cutoff date visible in store and at checkout
- Clear, configured return window
Payments, fraud and monitoring on the day
Review the payment methods your customers see: cards, Shop Pay, PayPal and, if you use it, buy now, pay later. If you sell in Spain, Bizum is not included by default, but some payment providers add it through apps in the Shopify App Store. Make a real purchase with each method and refund it, to check the whole flow works before the 27th.
Against fraud, Shopify automatically blocks high-risk checkout attempts before payment authorization, and on the orders page you can see which factors raised each order's risk level. Custom fraud rules in Shopify Protect, with testing on past orders, are announced as coming soon, as is fraud chargeback protection for non-Shop Pay orders. Manually review large or unusual orders before shipping them.
On campaign day, keep Live View open, under Analytics > Live View, which shows visitors, sessions, orders and active carts in real time. Decide in advance who watches the store, who handles customer service and who to call if something fails. If something breaks, switch back to the duplicated theme and fix it afterwards.
- Test purchase with every payment method
- Manual review of high-risk orders
- Live View open during the campaign
- Person on call and a rollback plan
How Weblineo helps you prepare the campaign
At Weblineo we have worked only with Shopify since 2016 and we are a Shopify Plus Partner. We review your store's speed and conversion, clean up unnecessary apps and code, and build with custom code what you currently solve with apps, such as countdowns, bundles or shipping messages.
We also set up discounts, Rollouts and catalogs so the campaign goes live and ends on its own. We work at a fixed price agreed in writing.
Frequently asked questions
When is Black Friday 2026?

According to the Spanish Ministry of Consumer Affairs, the previous price must be shown and it must be the lowest price applied to the item in the preceding thirty days, under article 20 of the Spanish Retail Trade Act.
